The equal playing time spreadsheet – and why it breaks

Almost every team starts at the same place: a spreadsheet with player names down the side and periods across, with a rotation planned for the entire season. It's a good idea until the first Saturday when three players are sick. Here's what actually goes wrong, and what the calculation needs to look like to avoid it.

What the Spreadsheet Really Promises

A rotation spreadsheet is a plan calculated once, in advance, based on one assumption: that all players in the squad are present in every game. That assumption is the entire foundation. Every single cell in the spreadsheet — who plays the third period in game eleven — is derived from it. Remove one player, and not only is that cell wrong: all the cells after it are wrong, because the minutes that should have been hers now have to be assigned to someone else, and the sheet doesn't know who. This isn't a weakness of Excel. It's the difference between a plan and a calculation.

The Calculation, with Your Numbers

Take seven-a-side football with four periods. Seven positions on the field times four periods equals 28 period slots to distribute in one game. If there are twelve of you, that's 28 divided by 12 = 2.33 periods each. It doesn't add up. Four players must play three periods and eight must play two — or vice versa, depending on how you round. Over a season it evens out if you remember who got the extra period last time. That's what the spreadsheet was supposed to do for you, and it's exactly that part that fails when someone doesn't show up.

What Happens When Someone Is Absent

Say four players each miss one game during the season. The nine who remain that day share the same 28 period slots among fewer heads, hence they get more minutes than the plan allowed. Each time it seems harmless. Summed over a season, it isn't: the one who was away twice is two whole games behind, and your plan has no column to know that. She never catches up because the rotation continues as if nothing happened. This is the most common complaint from parents, and it rarely comes as "she played too little today". It comes as "she has played less than the others all spring".

What the Calculation Needs to Look Like Instead

Turn it upside down. Don't make a plan for the season. Make a calculation that you rerun before each game, with two pieces of information: 1. Who is actually here today? 2. How much has each of them played so far this season? Then fill each period with those who are furthest behind on point 2. The one who was sick for two games is at the back, and therefore gets the periods first, until she has caught up. Then absences are no longer something that ruins the plan. It's just a piece of information that changes, and the calculation accounts for it.

And the positions?

Minutes are the easy half. Many teams also have a rule that everyone should try all positions, and especially that no one should be the goalkeeper all season. That rule requires a separate column per position per player, and it's even harder to maintain manually. The trick is to keep the two questions separate: first decide who plays the period — that's a minute question — and then decide which position each of them takes, based on who has played least there before. If you do it the other way around, and assign the goalkeeper position first to the one who is furthest behind in minutes, then the one who has been absent the most ends up as the goalkeeper every single game.


Frequently Asked Questions

Can't I just make a smarter spreadsheet?

Yes, and some do. What you need is a column for the season total per player, a column per position, and a formula that selects teams based on them each time. It's entirely possible in Excel — but it's no longer a sheet you fill out in advance, it's a program. Then the question is just who will maintain it.

What if our team doesn't have a rule about equal playing time?

Many age groups have it as an absolute rule, others have it as a recommendation. The calculation is the same regardless: if you want the distribution to be even, something needs to keep track of the season total.

How many periods should we divide the game into?

More periods give a more even distribution because each period is a smaller portion to distribute. Four to six is common. More than that means too many substitutions for both children and coach.
